Issue
The client was expanding rapidly but lacked the planning and project management functions to keep pace. Its importing and retail shop divisions were particularly under-resourced, creating gaps in inventory control, staff management, and overall operational consistency.
Approach
YCP provided overall business planning and operational support across three workstreams. On operations, the team directly managed an underperforming shop — improving promotions, product layout, zoning, and product mix — while standardizing shop manuals and redefining the roles of supervisors, managers, and staff. A data tracking mechanism was introduced to support ongoing performance monitoring. On inventory management, YCP streamlined the full cycle of inventory monitoring, sales forecasting, and purchase order management, coordinating across the sales, import, and merchandising departments. This resulted in a cashflow improvement of 33% within five months. Regarding organizational change, YCP optimized the shop manager roster, introduced a staff evaluation, promotion, and reward system, and facilitated cross-functional project teams to address key operational issues across the business.
