Issue
The client needed to standardize operations across divisions, obtain accurate and reliable data, and build an effective sales methodology to reduce product returns. Each division lacked consistent processes and a unified performance tracking framework.
Approach
YCP designed and implemented a series of Management Control Systems (MCS) across eight workstreams over 44 weeks, structured in two phases. Phase I covered organizational design, cash management, poultry operational excellence, dairy bad returns, and procurement and logistics. Phase II addressed dairy operational excellence, oil sales, and feed mill sales. A taskforce was trained to drive opportunity identification and system installation, supported by daily and weekly Management Action Teams (MATs) for each workstream. A steering committee of directors provided governance throughout. Key interventions included KPI dashboards for daily performance tracking, a loss accounting system with live data, a RACI matrix for role clarity, renegotiated logistics contracts, and a product-to-route process for real-time sales analysis. Role-specific training in loss accounting, supervisory skills, and root cause analysis methodology ensured sustainable adoption across the organization.
Engagement ROI
The engagement delivered measurable benefits across all divisions. Dairy production increased 10% from 4.0 to 4.4 million liters, expired returns were reduced from 3.14% to 2.18% saving USD 839K annually, and plant downtime fell 31%. An additional 1,500 MT was added to the sales pipeline worth USD 984K annually. Poultry yield improvements, fuel optimization, and renegotiated lease contracts contributed further annualized savings across the business.
